# LocalClose — First 7 Days Runbook

**Who runs this:** the solo operator (you). You act as **Lead**; the six role prompts in `roles/` do the drafting. Every rule in `operating-rules.md` applies from minute one — if anything here seems to conflict with it, the operating rules win.

**Read first (30 min total, do not skip):**
- `operating-rules.md` + all 6 role prompts in `roles/`
- The package one-pager in `packages/audit-report.md` and the templates in `templates/`

Total ≈ 16–19 hours. Block the time like a job — this week is the fixture for every later month.

## Day 1 — Pick city + niche, connect email and Stripe

**Goal:** everything the loop needs is decided and connected.

**Actions (which role does what):**
1. **Owner decides** (with you): ONE city + ONE niche — e.g. "HVAC, Dallas TX". Write it at the top of the leads file; lock it before anything else.
2. **You (Lead)** pick a business email for outreach (not your personal one) and connect it — Outreach will send from it, Negotiator replies from it.
3. **You (Lead)** connect Stripe in **test mode**, then **Payment** creates the 1 SKU (Website Audit Report, $99.99 one-time) now — a "yes" must never wait on setup (drafts only, nothing sent, stays in test mode until the owner approves live).
4. **You (Lead)** load the six role prompts into your AI tool and copy today's templates: `lead-csv-template.csv`, `weekly-report.md` → `weekly-report-YYYY-MM-DD.md` stub.
5. **You (Lead)** book recurring time slots for the week; Friday = weekly report day, no exceptions.

## Day 2–3 — First hunt: 25 leads

**Goal:** a verified, scored list of 25 leads — nothing invented, every row sourced.

**Actions (which role does what):**
1. **Hunter** searches `[niche] in [city]` plus variants (reviews / near / directory), collects 40–60 candidates, opens each one, verifies it exists (site loads or directory/Google listing), records site status + booking + review count, scores 0–10 (no site = 9–10; weak site/no booking/few reviews = 6–7), extracts contacts ONLY from the business's own public contact page or public Google profile, ranks, dedupes, and delivers exactly 25 rows with candidate audit findings per lead.
2. **You (Lead)** review the list. Reject any lead with a private-source contact, an invented fact, or no source URL; send it back to Hunter to fix. Approve the list.
3. **You (Lead)** paste the approved 25 into `templates/lead-csv-template.csv` (structure: business_name, city, niche, website, contact_page, phone, score, score_reasons, source_url, status).
4. **You (Lead)** tag the top 10 for Builder audits, together with the observable facts each audit needs (site status, services, review count, contact page URL).

**Time estimate:** 4–5 h total

- [ ] 25 leads, all verified real, ranked 0–10, each with a public source URL
- [ ] Zero leads with private contacts, invented reviews, or unverified existence
- [ ] CSV filled in; top 10 marked

## Day 4–5 — Top-10 audits + first 10 audit-led openers

**Goal:** every lead in the top 10 has a real audit and one personalized opener sent.

**Actions (which role does what):**
1. **Builder** runs a real audit per lead (`audit-<rank>-<BusinessSlug>.md`): customer-view summary, ranked findings each with source + date, one concrete fix per finding, and the report PDF outline. Every finding traceable to something observed or tagged VERIFY — zero invented traffic, revenue, review, or credential claims.
2. **Outreach** writes one opener per lead (`sequence-<rank>-<BusinessSlug>.md`), each hooked on ONE real finding from that lead's audit. No two messages may share a hook — if the owner couldn't tell which business an email was for, rewrite it. Every message ends with the opt-out line and quotes only $99.99.
3. **You (Lead)** QA the audits (every finding sourced?) then review sequences in batches (observable-fact check + opt-out check) and get the owner's approval before anything sends — no send without it.
4. **You (Lead)** send batch 1 (5 leads) on Day 4, batch 2 (5 leads) on Day 5. Log each send with its date.
5. **Negotiator** answers any reply that lands, same day — and only then.

**Time estimate:** 5–6 h

**Done when (checklist):**
- [ ] 10 audits exist (summary + sourced findings + fixes + report outline each)
- [ ] 10 openers written, each with its own audit finding + opt-out line
- [ ] 10 sent (owner-approved) and logged; replies routed to Negotiator
- [ ] No payment links created — a "yes" comes first, never before

## Day 6 — Follow-ups + objection prep

**Goal:** keep momentum on every silent lead and be ready to respond well when replies arrive.

**Actions (which role does what):**
1. **Outreach** sends Follow-up 1 (day 3 after send) to any of the 10 who haven't replied, each adding ONE **new** finding from the same lead's audit. Max 3 follow-ups per lead over 10 days; cadence per the role file.
2. **Negotiator** loads the report-objection answers (price $99.99 / "just tell me free" / timing / trust) so every reply gets an acknowledge → question → reframe → next-step answer within 1 business day.
3. **You (Lead)** update CSV statuses (sent → replied / still-silent) and log replies.

**Time estimate:** 2 h

**Done when (checklist):**
- [ ] Follow-up 1 sent to every non-replier, new audit finding per lead, opt-out line intact
- [ ] Objection answers loaded and one dry-run answer written per objection type
- [ ] CSV statuses current

## Day 7 — Report walkthroughs, weekly report, plan week 2

**Goal:** first report walkthroughs with prospects, honest numbers in the report, week 2 queued.

**Actions (which role does what):**
1. **You (Lead) + Builder** show the report: for any lead that replied or agreed, a 15-minute call walking through that lead's audit findings and what the $99.99 PDF covers — or send a 2-line summary if they prefer. **Expect 0–3 walkthroughs in week 1; that's normal.** The goal is 20 conversations/month, not an instant 4 closes.
2. On any **"yes"**: Negotiator records it → Payment drafts the $99.99 Stripe link + close checklist → **You (Lead) present it to the owner — APPROVAL NEEDED.** Nothing is charged, sent, or scheduled before owner approval. The PDF is generated and emailed only after successful payment clears.
3. **You (Lead)** compile `weekly-report-YYYY-MM-DD.md` from `templates/weekly-report.md` (leads, audits, emails/replies/objections/yesses, walkthroughs, closes, revenue, APPROVAL NEEDED) and share it with the owner Friday.
4. **You (Lead)** write the week-2 plan: which leads get Follow-up 2/3 on their day, which get audited next (top-10 finishes before a fresh hunt), and whether Hunter must refill the list.

**Time estimate:** 3 h

**Done when (checklist):**
- [ ] Every reply answered within 1 business day
- [ ] Walkthroughs held/sent for everyone who asked (0–3 expected)
- [ ] Weekly report filed and shared; targets visible (20 conversations, 4 closes/mo as goals)
- [ ] Week-2 plan written: follow-up schedule, next audits, list-refill decision
- [ ] Every APPROVAL NEEDED decision surfaced to the owner, none acted on without approval

## After week 1

Repeat the loop. One cycle = one city + niche. Finish the top-10 before re-running Hunter on a fresh batch. The 60-day goal: **20 qualified conversations and 4 paid closes per month** in that city + niche — goals, not guarantees. If a week misses, the weekly report says so plainly and the owner adjusts the loop — never the rules. Every message you ever send names one real audit finding, includes an easy opt-out, and contains no urgency words, no invented reviews, and no price other than $99.99. The PDF goes out only after successful payment, every time.
